That last section - what is not on the roadmap - is underrated. Showing that you made deliberate tradeoffs is more impressive than showing a roadmap that tries to do everything.
What Good Technical Milestones Sound Like
Weak: "Improve database performance" Strong: "Reduce p95 API response time from 800ms to under 200ms, eliminating the main cause of current churn on mobile (per Q4 session recordings)"
Weak: "Add security features" Strong: "Complete penetration test and patch findings (required before enterprise SOC 2 can start)"
Weak: "Scale infrastructure" Strong: "Migrate to auto-scaling on AWS ECS to support 50,000 daily active users without manual intervention (current setup requires manual intervention above 8,000 DAU)"
The pattern is the same: specific, measurable, connected to why it matters.
Common Mistakes
Confusing feature releases with technical milestones. "Launch iOS app" is a product milestone. "Implement push notification infrastructure capable of delivering to 500K devices within 5 seconds" is a technical milestone. Both might belong in different documents.
Vague scale targets. "Handle more users" means nothing. "Support 100,000 registered users with fewer than 500ms median API response time and 99.5% uptime" is a target you can engineer toward.
No time connection to business events. A roadmap that floats in the abstract ("sometime in year 2") creates no confidence. Connect timing to business events: customer commitments, compliance deadlines, launch dates.
Ignoring maintenance and tech debt. Investors know that 15-30% of engineering capacity typically goes to maintenance, not new development. If your roadmap implies 100% velocity on new features, it is not credible.
One More Thing
The technical roadmap is a live document. It will change. Investors know this.
What they are really evaluating is not whether the plan will execute exactly as written - it never does. They are evaluating whether you have the systems thinking to plan, the honesty to document real risks, and the judgment to make good tradeoffs.
Those qualities show up in how you built the roadmap, not just in what it says.
